Ignoring, for the moment, the copyright issues this raises, I'd think that a
track matte would be the easiest way to go. As for animating the heads,
there is an inexpensive consumer product called "Crazy Talk"
(www.reallusion.com) that I've found surprisingly effective. It can take
either text or an wav file recording, break it down into phonemes and then
animate the mouth, eyes and facial muscles (with a surprising degree of
control) of a still photo. It can export to avi, but the version I've used
was limited to 512 x 512 pixels. If you're going to use a tracking matte,
that shouldn't pose a limitation. I got surprisingly good results in a
project that included animating George Washington on a one-dollar bill, a
talking dog, and a sing-a-long with Richard M. Nixon.
