It sounds like the goal is to transition the projector. If you have two  
VGA feeds and the projector has only one input, then you'd have to have 
a 9x2 switch that would change the inputs - drawback is about what you 
have now: several seconds of transition. 
 
How about two projectors: fade one in and one out? 
 
I would not call this situation a video production, however. 
 
Can you play the DVD on the computer (and hence get VGA output)?
